Not the kind that opens into a familiar room, but the kind hidden in the spine of a book: the hidden garden door, the wardrobe, the rabbit hole, the narrow passage behind a sentence that suddenly widens into a world. As a child, I did not think of reading as a skill or a habit. It was transportation. A reliable form of leaving.

I could be anywhere.

A windswept cliff. A war room. A stone kitchen in a country I had never seen. A future not yet invented. Time folded easily then. Geography dissolved. The only requirement was stillness…my body anchored in place while everything else moved.

But I did not find those doors alone.

There was a librarian—Mrs. Gardner—who seemed to understand, long before I did, what books could become for me. She would set aside titles she thought I would love…a small, curated stack waiting for me like a private invitation. There was no algorithm, no data, no formal assessment…just an intuitive knowing.

She did more than recommend books. She made reading feel personal. Intentional.

And beyond her, there was a larger ritual, one that gave reading its rhythm.

Every Saturday morning in the summer months, my sister and I visited the city library. This cadence was as predictable and essential as anything else in the week. The librarians knew me by name. They watched the stacks of books I carried grow taller, week after week, with an encouragement that made the habit feel ordinary.

By the following Saturday, they would be devoured and returned in exchange for the next stack. It was a cycle of constant motion. The library was a current I stepped into, one that carried me forward, again and again.

And then, at some point, I moved from one side of the circulation desk to the other.

In grades nine through twelve, I spent my free hour in the school library, working alongside Mrs. Gardner. I learned the detailed mechanics of the place that had once felt like magic. I understood the systems that made discovery possible. I knew the Dewey Decimal System better than my own phone number. I shelved, sorted, tracked, and guided.

I was there, hands on, as we began integrating barcodes into every single book—each one scanned, labeled, and entered into a system that marked the early shift from analog to digital. It felt, even then, like standing at the edge of something changing. The library was evolving, and I was inside that evolution, one book at a time.

By college, the scale expanded but the instinct remained.

I worked in the university library two or three nights a week, everything I had learned at the hands of Mrs. Gardner given new life in the enormity of those stacks. It was a different kind of labyrinth—larger and more anonymous—but no less navigable. There was not a book I couldn’t find for the desperate student with a paper due the next morning. Somewhere between the catalog system and the physical geography of the shelves, I had fully internalized the logic of it all.

I knew how to get people where they needed to go.

In those early years, I read indiscriminately and voraciously. Genre was irrelevant. Story was enough. Threaded through every narrative, whether I recognized it consciously or not, was knowledge. It arrived unannounced and unstructured: a new word, a cultural nuance, a fragment of history, a way of thinking I had not encountered before. Books taught me how the world worked long before I had the language to articulate what I was learning.

Reading made me porous.

Ideas seeped in. Perspectives accumulated. I understood that every story was, yes, an escape, but also an education in disguise. Even fiction—especially fiction—carried truths that textbooks could not hold. Human truths. Contradictions. Motives that did not resolve cleanly. Lives that refused to follow a single arc.

If childhood reading was escapism, adult reading became something else entirely.

A practice.

Somewhere along the way, the act of reading shifted from movement to stillness. Or perhaps I simply became aware of the stillness that had always been there. The same immersion that once felt like leaving began to feel like returning—to focus, to presence, to a kind of internal quiet that is increasingly rare.

Have you ever noticed that when a book is particularly good, time loosens its grip?

I sit down intending to read for a few minutes. The world is still there—emails waiting, responsibilities lined up with insistence—but they recede. The page takes precedence. The sentences begin to pull, one after another, with a gentle but undeniable force.

And then something shifts.

Fifteen minutes becomes three hours. Not because time has passed quickly, but because I have stepped outside of it. The constant hum of awareness fades. What remains is attention, uninterrupted and complete.

It is, in its own way, a form of meditation.

It is not the disciplined, breath-counting kind, but rather a narrative meditation. A sustained focus on something beyond myself that, paradoxically, brings me closer to myself. Reading requires presence. It demands that I follow, that I hold multiple threads at once and trust they will converge.

There is no multitasking in deep reading. No fragmentation. Only immersion.

And in that immersion, there is restoration.

In my professional life, precision matters. Decisions carry weight. Timelines, regulations, and outcomes require constant vigilance. It is a world of structure and accountability, where attention is divided across priorities that rarely pause.

Reading offers a counterbalance.

It is one of the few spaces where I am not required to produce, decide, or respond. I am only required to receive. To observe. To think, but not to conclude. To engage, but not to act.

Books hold complexity without demanding resolution. They allow for ambiguity, for contradiction, for the slow unfolding of understanding. In a world that often rewards immediacy, reading insists on patience.

And perhaps that is why I return to it, again and again.

Because it reminds me how to sit with something long enough for it to reveal itself.

Because it trains a kind of attention that is increasingly difficult to sustain elsewhere.

Because it offers both expansion and stillness in the same breath.

And because, somewhere in the background of it all, I still carry the imprint of a librarian who set books aside and the rhythm of Saturdays spent gathering more than I could possibly hold, yet somehow always did.

Now, in a different season, I find myself doing a version of what was once done for me.

I set books aside.

Not on a wooden cart in a school library, but through the ways I curate and share what I read: my annual, and intentionally selective, end-of-year favorites list; my Summer reading list; my Leadership Ladder, where ideas build on one another; and available to anyone who asks, my ever-open response to the question, “What should I read?”

There is no algorithm here either. No automation. Just pattern recognition, instinct, and attention. A continuation of something that began long ago: noticing what might matter to someone else and placing it in their path.

It is, perhaps, my way of leaving the door ajar for someone else.

I read because it offers escape, but it became something far more essential.

I read to travel—but also to anchor.

I read to learn—but also to unlearn.

I read because somewhere between the first page and the last, I find a rare alignment: mind engaged, time suspended, self both present and gently set aside.

I read because it is the closest thing I know to stepping out of the chaos without leaving the room.

And when I can, I leave the door open behind me for others to follow.

It sent me somewhere I was not expecting: into GenX expectations, into being a latchkey kid with two younger sisters, into the parentification of the oldest sibling, into a time and place where you learned that having the courage of your convictions was not optional.

A Latchkey and a List

I was nine the first time I placed the key in my book bag with full knowledge that I would be using it to enter my home after school that day. A key is a very specific kind of object to hand a child. It says you are responsible. It says manage this.

I had two younger sisters, a set of instructions memorized, and an unspoken understanding that everyone would be alive and unhurt with no tears shed by the time an adult walked through the door. Nobody sat me down and explained parentification—but I knew the shape of it the way you know a room in the dark.

I was the eldest, which meant I was also the second parent. I made lunches. I broke up fights. I decided, more often than felt fair, what “fine” was going to mean for the rest of us that day.

That is closer to the truth of it than any mentor story I could have told at first. Leadership, for a lot of us who grew up with a key tucked into a book bag, was not inspired. It was assigned. And you either grew into the assignment, or you spent the next thirty years resenting it.

The Currency Was Conviction

What took me longer to see clearly is that the training was not the responsibility itself. Making lunch for three does not make you a leader. What started to shape me were the moments when I was given the opportunity to stand by my convictions.

Let me take a tiny swerve to a science classroom around the same time my latchkey responsibilities began. I was sitting in a class of thirty kids my age, and the question posed by the teacher was this: a glass is filled to the brim with water and ice. By show of hands, how many of you believe that as the ice melts, the water will overflow the brim? Twenty-nine nine-year-olds raised their hands. The teacher looked over the room, saw that all but one hand was raised, and then asked the alternative question. How many of you believe that as the ice melts, the water will sink below the brim? I raised my hand.

This is where things get interesting.

He turned to the twenty-nine who had raised their hands first and asked if any of them wanted to change their answer. No one did. Then he asked me. With twenty-nine opposing views in the room, it would have been the easier thing to assume I was the one who had gotten it wrong. But I knew what I knew, so declining his offer to change my answer was not even a decision—it was just true. This is my first real memory of having the courage of my convictions, and it is the one I still come back to anytime I need to reinvest in that courage.

No one in that room had taught me the physics yet. What that moment taught me instead was that the size of the crowd on the other side of an answer has nothing to do with whether the answer is right.

That lesson has followed me into every room that mattered. It has helped to define how I lead teams. It is how I listen for dissent. It is why I pay attention to the one hand that does not go up—and why I expect people to hold their ground when it matters.

The Sentence No One Said

I have never been someone who instinctively gravitates toward labeling things as a “women’s movement.” Not because the cause is not mine—it is—but because I have always been more interested in what happens when you remove the framing altogether.

For some, naming inequality is necessary and powerful. For me, what mattered more was what never got said.

When I was small and people asked what I wanted to be when I grew up, the answer came without hesitation: doctor. Later, President of the United States. The confidence was not remarkable. What was remarkable was the response from those who had asked the question.

Nobody said, you can’t do that. Nobody softened it. Nobody turned it into something smaller or more acceptable.

They nodded, as though it were simply a fact.

They did not name the obstacle. By not softening my response with platitudes they declined to build one.

That absence did more for me than any encouragement could have. The absence of a sentence can be as formative as the presence of one.

What That Made of Me

Leadership, I have come to think, was never a speech someone gave me.

It was a door that needed holding. A decision that had to be made before I knew I was making a decision. A moment where changing my answer would have been easier, but wrong.

And it shows up now in subtle ways—creating space without over-directing, resisting the urge to over-explain, trusting people to arrive at their own answers without handing them a script.

I still do not know exactly who to name when someone asks me who inspired me to lead, but I know it was never one person.

It was every adult who heard a big answer from a small girl and simply let it stand.

When Chatoo ran an experiment showing women and men submitting the exact same AI-assisted résumés, evaluators reached for completely different words.

The man? Proactive. Pragmatic. Modern.

The woman? Less competent. Less trustworthy. Somehow, inadequate.

“It is specifically that women who utilize AI are judged more critically for doing so,” Chatoo said of her findings.

This is the kind of finding that makes a woman want to close the laptop and go for a walk, but it also explains a mystery that has been nagging researchers, executives, and frankly, a lot of young women: if AI is the future of work, why are many women hanging back?

The Machine Remembers

We start with the UN Women report from June, because it is the cleanest statement of the problem. Researchers examined 133 AI systems and found that 44% of them showed gender bias, and more than a quarter showed both gender and racial bias. The large language models (i.e., the ones now drafting résumés, summarizing meetings, ranking job applicants) consistently associate women with home and family and men with business and career.

The standard reaction to a finding like this is to call it a bug, but I think that is a misread. A bug is an accident, but this…this is a memory.

The models were trained on the written record of human expression, and by that, I mean, every book, brief, and overheard argument, and they are reproducing, with eerie faithfulness, the pattern in the thread they were handed. The thread was spun in a world that has never treated women as the default subject.

The UN found that of 138 countries assessed, only 24 mention gender in their national AI strategies, and only 18 include anything substantive. We are deploying systems that screen résumés and rank candidates, trained on a record that filed women under supportive, inside a policy environment that is mostly empty air.

The Old Trap in a New Tool

If the systems are biased, the obvious question is why more women do not simply build them differently. The answer is that we are not, for the most part, the ones building them. Women make up about 30% of the global AI workforce. About 12% of AI research roles are held by women. At the senior level, women hold perhaps 15% of leadership roles. The people deciding what these systems will be trained to do, and what they will be allowed to decide, are not women.

The more important finding, to me, is about the women who are not in the tech industry but use these tools in their daily work. This is where I part ways with the “catch up” framing.

Chatoo’s research found that when women and men submit the same AI-assisted résumés, evaluators call the man’s use of the tool proactive and pragmatic, and the woman’s a sign of inadequacy. The penalty held even when the evaluators knew AI well, and it was sharpest among young Gen Z men, the very colleagues a young professional woman works beside every day.

The same behavior receives a different label and opposite reactions depending on gender. He is modern. She is not enough.

If that feels familiar, it should. It is the old double standard…the one where a woman’s ambition reads as aggression, her warmth as weakness, her competence as coldness…given a new tool. Decades of research show that the same behavior lands differently depending on whether the action comes from a man or a woman. The Chatoo study did not discover a new bias. It did show that a new technology inherited the old bias, and the old bias works just as well in the new setting.

Consider that next to the AI adoption numbers. A review of 76 studies across more than 100 countries, led by a Harvard Business School team, found men using generative AI at about 48% versus 39% for women. Pew Research Center separately found women about twice as likely as men to say AI will affect them negatively—33% versus 17%.

The easy interpretation is that women are lagging. The World Economic Forum has pushed back on that directly, saying women’s lower engagement has been “too easily framed as a participation problem” and that the “catch up” fix was “too quickly accepted”.

I would say it more plainly. When a group of people avoids a machine that punishes them for using it, that is pattern recognition, not a skills gap. The young woman who uses AI privately, who reads about it on her own time instead of in front of her team…she is not behind. She has noticed something true about the room she works in. The problem is not her perception. The problem is that the room is what she perceives.

The trouble with caution—accurate or not—is that it has a cost. Caution gives up ground. Every woman who keeps her fluency quiet is a woman whose expertise stays invisible, and invisible expertise does not get promoted, sponsored, or funded. The right response to an unfair system is not to stop participating. It is to change the rules, and to make sure you are in the room when the rules are written.

The Bottom Rung Disappears

This stops being abstract the moment you look at which jobs are actually at risk.

The International Labour Organisation found that female-dominated jobs are nearly twice as likely to be exposed to AI as male-dominated ones—29% versus 16%. The roles most at risk are the ones women were steered toward for decades (e.g., administrative, clerical, payroll, reception, customer service). These roles, the connective tissue of every office, are now being reclassified as something a machine can do.

It does not hit all women the same way. The National Partnership for Women and Families shows that more than 30% of workers in the most AI-vulnerable jobs are women of color, concentrated in roles where bouncing back is hardest. Women make up 83% of workers in the fifteen most AI-vulnerable occupations.

The finding that haunts the researchers is about young women. A study using full-population data from Sweden found AI is not killing jobs overall, but it is changing who gets hired. Among workers 22 to 25, employment in high-exposure roles fell about 1.6% for women, nearly double the 0.7% decline for young men. The entry-level on-ramps, the jobs where a young woman once learned the business and built her network, are exactly what the machine is learning to do.

What I think this is really telling us is that we are about to lose the bottom rung of the ladder, and the bottom rung matters more than people realize. The entry-level administrative job was never glamorous, but it was the on-ramp. It was where a young woman learned the business, met the people, proved herself, and got the sponsorship that moved her up. Automate that job and you do not just eliminate a role. You eliminate the place where a career begins.

The UN Global Compact named what is happening: left unchecked, the technology does not just fail to fix inequality. It rebuilds it, “not through intent but through design,” a silicon ceiling to replace the glass one we spent fifty years learning to name.

Writing the Next Draft

So what do I think will actually move the needle?

I do not believe the outcome is fixed. The next year or two portend training models, writing policies, redesigning entry-level work, allocation of venture capital. The decisions are being made right now, mostly by people who are not women, which means there is still time to change them.

The first move is refusing the secrecy. A striking share of women hide their AI use, and I understand why…the double standard is real. But the more women who use these tools openly and use them well, the harder it becomes to treat using them as a sign of inadequacy. Visible skill is a door you hold open for the woman behind you.

The second is learning the level above just using the tools. You do not need a computer science degree to understand the system screening your résumé. You need curiosity and the refusal to be intimidated by jargon. Learn what a dataset is, what a model is, what bias looks like when it is built into a system instead of spoken by a person. The instinct to question the output is the exact judgment the industry cannot manufacture, no matter the investment.

The third is sponsorship, which is the unglamorous lever that moves everything. Only 31% of entry-level women have a sponsor, versus 45% of men. Find the woman two levels below you and put her name forward for the AI project or the stretch role. Put her in the room where the decisions get made. No one’s permission is required, and the ROI is great.

The fourth is about asking the boring questions, in whatever room you find yourself. Who checks the model for bias? What happens when the model is wrong? Is there a person in the loop to provide perspective on decisions that affect people? The absence of a rule is a decision to let the default stand, and the default, as we have seen, files women under home. Insisting that there be a rule is a form of shaping, and it may be the most accessible form there is.

Reading the Room

What I see, when I read all of this as one story instead of a list of statistics, is a machine faithfully repeating an old story at a new speed, inside a policy vacuum, while the people most affected are told the problem is their own reluctance.

I encourage us to retire the framing that women are reluctant. The AI revolution is being shaped right now, and women are reading the room accurately. The work now is to change the makeup of the room, and to ensure that when the decisions are made, there are enough of us at the table that, this time, those decisions have different outcomes.

Not warnings. Not instructions. More like the things you learn in the middle of living. The kind that arrive more as recognitions than revelations, like the way you finally understand a book on the second reading that confused you the first time through.

You were never confused. You were sharp and driven and you knew how to move through a room. But knowing how to move isn’t the same as knowing where to go.

So let me tell you what I know now.

You have spent your whole life honing your intuition, even when you didn’t call it that. The times you sensed something was off before you had language for it. The times you knew, with a certainty you couldn’t yet defend, that a person or a place or an opportunity was right for you…or wasn’t. You felt it before you could argue it.

Trust that.

Not blindly. You’re too rigorous for blind trust and that rigor has served you. But the times you overrode the knowing in favor of the logical case…those are the ones that cost you most. Your intuition is not a feeling to be managed. It is data, accumulated across every experience you’ve ever had, and it deserves a seat at the table.

Trust it the way you’d trust your own expertise. Because that’s exactly what it is.

There will be moments when you are the only person in the room who sees something clearly…and saying so will cost you something. A relationship. A title. A version of belonging you were counting on.

Say it anyway.

I know that sounds simple. It isn’t. Having the courage of your convictions is one of the lonelier skills you’ll develop, and I won’t pretend otherwise. But here is what I learned: the cost of speaking is real, and the cost of staying silent is higher. Silence compounds. It becomes a weight you carry in your posture, in your choices, in the slow erosion of your own trust in yourself.

You are not wrong for knowing what you know. Don’t let the discomfort of the room convince you otherwise. Conviction isn’t loud…it’s the decision you make when no one is watching, and the one you stand by when everyone is.

You cannot outrun misalignment. I want you to hear that clearly, because we wasted real time trying.

We are exceptional at pushing through. Determined, resourceful, built for endurance…you will be proud of that, and you should be. But there is a difference between resilience and stubbornness, between commitment and refusal to read the room. Pushing through something that isn’t right doesn’t make you stronger. It makes you tired in a way rest doesn’t fix…a deep, cellular exhaustion that only lifts when you finally stop and tell the truth about what isn’t working.

The truth is faster. The truth is kinder. And the truth, when you finally let it, will point you somewhere better.

Time is your greatest commodity. Not your talent, not your network…your time. And you are always spending it, whether you are intentional about it or not.

At twenty-five you feel this abstractly. I understand. The horizon seems long and the opportunities seem endless and there is a particular energy that comes from believing you can do everything if you just work hard enough. That energy is real and it will take you far.

But at some point the question stops being how much can I do and starts being what is worth doing. And the answer to that question requires you to be honest about what you actually value…not what looks valuable, not what others recognize as valuable, but what fills you rather than depletes you. What you would choose again.

Spend accordingly.

And this one…this one I saved for last because it is the simplest and it took me too long to realize it’s the most important.

Tell people when they mean something to you.

Not in eulogies. Not in retrospect. Not in the gracious email you draft and then don’t send because you don’t want to seem excessive. Say it while it changes things, while they can still feel it, still carry it, still know that the work they did or the person they are left a mark on someone who was paying attention.

You will move through rooms full of remarkable people. Colleagues who see things you don’t. Mentors who hand you something essential without making a ceremony of it. Friends who stay through the chapters that don’t make the highlight reel.

They deserve to know.

We are not always generous with this…not because we don’t feel it, but because we underestimate how much it matters. It matters enormously. Say the thing. Send the note. Make the call.

You will not regret it. I promise you that.

You are becoming someone you’re proud of. Not because everything goes the way you planned…it doesn’t, and some of the detours are the making of you…but because you stay curious, you stay honest, and you never entirely stop questioning yourself. That last one will feel like a liability sometimes. It isn’t. It’s what keeps you from becoming someone who stopped growing and didn’t notice.

There is a version of fifty that is easier than you imagine it…not smaller, not diminished, but settled in a way that twenty-five doesn’t have access to yet. A solitude that isn’t lonely. A confidence that doesn’t need the room to confirm it. A clarity about what matters that makes decision-making feel less like a gauntlet and more like a compass.

We are well on our way to where we are going.

And there is still so much left to write.

I wrote them between reviewing KPIs and chasing timesheets, but I could feel that there was something there. I kept coming back to this unglamorous relationship with the people who take care of my clothes, thinking about how something so ordinary had become so extraordinary, and why keeping a simple promise felt increasingly rare in a world full of sophisticated systems designed to do exactly that.

The emails were meant for an internal clinical operations team, a way of translating project management principles into something human-sized and undeniable. Reliable delivery. Service recovery. Communication that does not go silent when things get hard. All of it was easier to see, and harder to argue with, when it was stitched to the story of a shop on the corner instead of a slide in a deck.

This piece grew out of those emails. It is what happened when I realized the lessons I was trying to pass on to one team were more than that; they were actually a case study in trust.

Silence is a message.

It says: “I do not know what to tell you.” It says: “I am hoping this resolves itself before I have to explain it.” It says, most honestly: “I am more afraid of this conversation than I am concerned about what you are going through while you wait.”

You have received that message, and you know exactly what it costs. It is the slow erosion of confidence, the shift from trusting a partner to managing one, the moment you stop assuming good faith and start composing contingency plans.

You have also sent that message. Most of us have. Not out of malice but out of the entirely human instinct to delay discomfort and wait until we have something worth saying.

The thing nobody tells you is, “I do not have good news yet, but I have not forgotten you,” is always worth saying.

The Cosmology of the Promised Thing

This is not a new problem. It is an issue dealt with commonly and historically.

The Norse had wyrd—the binding thread of consequence that ran through every promise made. The Yoruba had ìwà—the understanding that character is not what you claim but what you demonstrate. Every tradition that survived long enough to teach us something knew that delivery was not an operational function but a moral one. We have, somewhere in the drift toward efficiency metrics and quarterly reporting, forgotten this.

We have built entire organizational ecosystems around the language of delivery—Gantt charts and milestone matrices and status dashboards color-coded in traffic light reds, ambers, and greens—while agreeing to be surprised when things do not arrive on time. We have industrialized the promise of delivery, but not the fulfillment.

A Dry Cleaner and the Weight of Small Things

Let me tell you about my dry cleaner.

He is not remarkable in the way that business case studies like their protagonists. He has no venture capital. He has not disrupted anything. He runs a shop, and every week, I, a regular customer, bring him clothes. Each time, he asks one question: When do you want these back?

Whatever I say, whether it be tomorrow, in three days, or a week from Tuesday, he responds the same way: I got you.

And then, without exception, he delivers. Whether it is one item or ten, whether I make my drop off at noon or at 4:58 PM, my clothes are ready on the promised day.

This is, in the full panorama of human achievement, a small thing. But it is also everything.

It is one thing to be reliable when reliability is easy, but I learned what my dry cleaner was really made of the afternoon I showed up desperate with an event the next evening, trousers unhemmed, and no options.

The story goes like this: my usual tailor, whose hands know fabric the way a surgeon knows anatomy, was booked solid for two weeks. I made my way to my dry cleaners’ shop on the thin hope that the in-house tailor would be able to fit me in quickly. The in-house tailor was out sick, and her backup had left for the weekend an hour ago, leaving me standing in a shop that cannot help me, holding trousers that need hemming, watching the clock.

This is where most stories end with a shrug, but the dry cleaner did not shrug. He went quiet for a moment, and I could tell he was thinking, then he wrote a name on a slip of paper. An address. A phone number. Mrs. B. He says: Go see her, and I’ll call ahead.

I drove to a stranger’s address on the word of a dry cleaner who has never let me down. Mrs. B was already expecting me. The trousers were fitted and hemmed on the spot, ready for the next day.

The dry cleaner did not give me hemmed trousers. He gave me the one thing his years of reliable delivery had quietly been building: his credibility to say trust me in a moment that required trust. I went to Mrs. B’s place because I had learned, through a hundred small, kept promises, that his word was load-bearing.

That is what consistent delivery actually purchases. Not satisfaction scores and renewal rates, but the right to be believed when it matters most.

What Resourcefulness Actually Means

The word resourcefulness has been flattened by corporate usage until it means something like ‘creative problem-solving under pressure,’ which is accurate but bloodless. It misses the animating substance of what the dry cleaner did.

Resourcefulness, in its fullest sense, is the refusal to make someone else absorb the cost of your limitation.

When the in-house tailor was sick and her backup had left for the weekend, the dry cleaner had a clean exit. He could have spread his hands in the universal gesture of what can I do? and sent me on my way. I would not have blamed him. The obstacle was real, and the capacity gap was genuine.

He chose otherwise. He absorbed the friction, then made the call and passed me forward into safe hands.

In project leadership, whether in clinical research or any other field where the deliverable is a thing that someone is waiting on with real urgency, this is the entire job. Not the management of comfortable circumstances, but the management of uncomfortable ones.

The Sweaters and the Theology of Mistakes

Now. About the sweaters.

Four sweaters dropped off for dry cleaning and picked up two days later. Two of them, unnoticed until I returned home, had been stretched. Significantly.

Here is where the story gets theological, because this is the moment that actually defines a relationship. It is not the pleasant transactions, nor is it the streak of successful deliveries. It is the mistake.

The next time I visited the dry cleaner, I returned with the sweaters and raised the issue. The same employee who had processed the sweaters did not deflect, nor did she minimize. She did not offer the passive-voice non-apology that has become the lingua franca of institutional failure: it appears that the sweaters may have experienced some degree of dimensional alteration during the processing cycle.

She said: I’m sorry. Here’s what we’re going to do. She acknowledged the problem. She outlined the remediation. She promised to call with an update after speaking with the owner, and then she kept that promise, too.

One sweater took two weeks to fix. The other took eight weeks of specialized work.

Eight weeks. I was updated every week. They did not go quiet. They did not wait to be chased. Instead, they treated my patience as something that had been lent, not surrendered, and they honored the loan.

Trust, it turns out, is not destroyed by mistakes. It is destroyed by the silence that follows them.

The Topology of Trust

There is a shape to trust. It does not accumulate like frequent flyer miles, more successful delivery leading inexorably to more confidence. It is topological. It has hills and valleys, sudden drops and surprising plateaus.

A single catastrophic break can erase years of performance, but a well-handled failure—one in which ownership is taken, communication is sustained, and resolution is pursued with genuine urgency—can paradoxically deepen trust beyond what smooth delivery alone ever could. This is because smooth delivery only proves capability, but handled failure proves character.

Patients in clinical trials know this. Sites know this. Sponsors know this. The CRO that calls you when something goes wrong before you call them, that escalates before being asked, that brings you the problem and the proposed solution in the same breath, that is the partner you stay with. That is the partner whose invoice you approve without auditing.

We spend enormous energy trying to prevent mistakes, but what if we spent more energy teaching people how to own them?

The Prodigal Parallel and the Science of Recovery

The phenomenon even has a name. Researchers McCollough and Bharadwaj coined it in 1992: the recovery paradox, or the finding that customers who experience a problem handled exceptionally well often report higher satisfaction than customers who encountered no problem at all.

This finding might disturb people when they first encounter it, because it seems to reward failure, but in reality, it rewards the quality of presence that failure demands. When everything goes right, it is both possible and common to deliver on autopilot. When something goes wrong, you have to show up. You have to decide what you value. You have to make the weekly call even when you have nothing good to report. You have to say I don’t have an answer, but here’s what I know, and I will be back to you by Thursday.

The question is whether you treat that date as a calendar entry you can ignore or a covenant.

Communication as Infrastructure

When things are complicated and not going well, there is a temptation to go quiet.

The impulse is understandable. You do not want to deliver bad news. You do not want to say I don’t know yet because it feels like admitting failure. You want to wait until you have something definitive, something positive, something that sounds like progress.

This is the exact wrong choice, and it costs more than the original problem.

The dry cleaner’s team called every week for eight weeks. Not because they had good news, but because I was waiting, and a person who is waiting deserves to know they have not been forgotten.

In the context of project delivery, especially in clinical research, where timelines carry regulatory weight and patient safety implications, silence is not neutral. Silence reads as abandonment and forces the stakeholder to imagine scenarios, and the scenarios they imagine are almost always worse than the truth.

Teams that communicate early and often, that flag risks before they become failures, that share bad news with the same energy they share good news, these teams do not merely perform better on individual projects. They compound. They become the teams that everyone wants to work with, because working with them feels like standing on solid ground.

On Being the Kind of Organization That Calls Ahead

The dry cleaner story eventually forces a hard question.

The dry cleaner is one person, and over years of consistent delivery, he has built a relationship with a single customer that runs deep enough to generate referrals, loyalty, and forgiveness. His organization is small enough that calling ahead is something he can simply decide to do.

What happens at scale?

What happens when your organization has hundreds of projects, thousands of stakeholders, dozens of active crises, and the person who would have called ahead is currently in three meetings and underwater on a deliverable for a different client?

This is where the organizational question becomes architectural rather than behavioral. The dry cleaner’s excellence is personal. For a team, for a department, for a company to replicate it consistently and reliably, across every project and every client, that excellence has to be structural.

It has to live in how you onboard people, in what your leaders model, and in what your quality systems reinforce. It has to be reflected in what your performance reviews actually measure, and in what happens when someone raises a risk that does not materialize versus when someone buries a risk that eventually does.

Culture, as the cliché goes, is what happens when leadership is not watching.

Delivery Is a Love Letter

I want to say something that might sound strange in a professional context, but I am going to say it anyway.

Reliable delivery is a love letter.

Not in the sentimental sense, but in the sense that when you deliver on what you promised—when you call ahead, when you communicate every week for eight weeks, when you write down a name and an address and say go see her, I’ll call—you are saying something to another person that no formal contract can say.

You are saying: I see you. I know you are waiting. I know what this means to you. In clinical research, the patients who enroll in our trials—who give us their time and their bodies and their hope—they are waiting. The regulators who review our submissions, the sites who implement our protocols, the sponsors who trusted us with their development programs: they are all, in some fundamental sense, waiting.

What we do while they are waiting is a statement about what kind of organizations we are building, what kind of professionals we are becoming, and what kind of industry we want to be part of.

Three Questions

I still visit the same dry cleaner.

Not because it is the most convenient shop, and not because the prices are the best, but because every time, the same employee comes out to meet me, asks the same question—When do you want these back?—and gives the same answer: I got you.

And then he delivers.

This is, when you strip everything else away, the aspiration. Not perfection. Not the absence of problems. Just the consistent, unglamorous, deeply human commitment to be the kind of person, or team, or organization that does what it said it would do, owns what goes wrong, and calls ahead when the path changes.

Three questions. Will we look for a new path when the obvious one closes? Will we own what happens to the people depending on us? Will we speak first, before we are asked, and before we have good news to share? The only variable is the answer you choose to live. I urge you to be the one who calls ahead.

This is the story of that failure…and it is also the story of how to survive it.

Stranded on Mars: The Problem with Being Smart

Let me take you somewhere far from your desk…Mars.

In Andy Weir’s The Martian, astronaut Mark Watney wakes up alone on a planet with no way to communicate with Earth, dwindling supplies, and a calendar that makes his situation mathematically impossible. Most humans—even smart humans—would have reclined inside the Hab and waited for the math to catch up with them. Watney does not. Not because he is fearless, but because he is systematic. He does not attempt to solve Mars; he attempts to solve today. One problem at a time. One verified solution at a time. He makes the plan, executes the plan, and, crucially, fully expects the plan to go sideways.

Weir builds his story similar to the way an engineer designs a crash test: introduce catastrophe, force structured problem-solving, layer the next catastrophe directly onto the residue of the first solution. Every answer begets a new question. Burning hydrazine to generate water works, except that not all the hydrogen burns away, and suddenly the Hab is a Hindenburg in waiting. Solutions are not endpoints in The Martian. They are inflection points.

Now, back to your desk.

Because this is exactly what happens in drug development, except the stakes extend beyond one astronaut’s life. They include the lives of patients around the world. They include the billions of real, finite dollars that chase compounds with no viable future because no one asked the question that actually needed asking.

Clinical development success rates have collapsed to a mere 6.7% as of 2024, down from 10.4% just a decade ago. Phase II—the inflection point where proof-of-concept should reveal itself—now has a success rate of only 28%. More than seven out of every ten programs that enter Phase II never see Phase III.

These are not insignificant numbers.

The Six Failures That Are Really One Failure

Grignolo and Pretorius, in their taxonomy of clinical trial failure, identified six key drivers: inadequate basic science, suboptimal dose selection, insufficient assessment of disease landscape, flawed study design, flawed data collection and analysis, and study operations problems. Six different categories, professional domains, and conference rooms full of smart people who each did their piece and handed it over the wall.

What Grignolo and Pretorius do not say (and what no one will ever really say, because it requires a kind of institutional self-criticism that institutions resist) is that all six of those failures trace back to a single root cause: the failure to think critically at the seam.

Not inside the silo. At the seam.

Because inside the silo, the statistician was rigorous. The clinical pharmacologist was thorough. The medical monitor caught every out-of-range value. But no one was asking the question that only exists between the disciplines: does the totality of this make sense? Does the signal in Phase I actually support what we are proposing to test in Phase II? Is the hypothesis coherent all the way from bench to patient?

Mark Watney survives Mars not because he is a botanist, an engineer, and a mission specialist. He survives because he refuses to allow any one discipline become a silo. When he is growing potatoes, he is already thinking about propulsion. When he is rigging a communication system, he is thinking about food shelf life. The problem is always the whole problem, even when he is solving just one part of it.

That is systems thinking, and systems thinking is a critical thinking skill that drug development treats as optional when it is, in fact, existential.

Cognitive Bias and the Chemistry of False Confidence

There is a reason smart people make terrible decisions in drug development. It is not that they lack intelligence. It is that intelligence, in a high-stakes environment, has a tendency to build fortifications around itself.

Cognitive biases are the walls.

Confirmation bias operates with particular ferocity in pharmaceutical R&D. When a sponsor has invested three years and $300 million into a compound, the data does not look the same as it did when the bet was small. The brain is not neutral. The brain is an advocate. It selects, emphasizes, and constructs narratives from the same raw signals that a more disinterested reader would interpret quite differently.

Groupthink compounds the problem. The committee that unanimously agrees to advance a compound into Phase III is rarely demonstrating collective wisdom. It is more often demonstrating collective investment. No one wants to be the person who kills the molecule. No one wants to surface the concern that might unravel the timeline and disrupt the investors and disappoint the board. And so the concern goes unspoken. The assumption goes unchallenged. The plan proceeds.

Until Phase III fails with a casualty rate of 30-40% of its own, and suddenly the question that no one asked in the review meeting becomes the loudest question in the post-mortem.

Watney, stranded on Mars, has no groupthink, but his relentless video journaling, his habit of writing out every problem before attempting to solve it, his insistence on checking and rechecking his math, is a behavioral model for what individual and collective critical thinking looks like in practice. He surfaces his own assumptions explicitly. He treats his own conclusions as hypotheses, not facts. He is, in the language of cognitive psychology, perpetually operating in System 2, the slow, deliberate, analytical mode of reasoning, rather than the fast, intuitive System 1 that produces elegant shortcuts and expensive mistakes.

ICH E6(R3): A Regulatory Mandate for Critical Thought

There is a document that exists right now. Maybe you have read it. You certainly should have read it. It is most likely that you have read it, yet not absorbed it. This document is asking drug development to do exactly what this essay is asking you to do.

Where ICH E6(R2) gave us risk-based monitoring, ICH E6(R3) is a philosophical reorientation that gives us something larger: risk-based quality management as a pervasive, foundational orientation for every clinical trial, at every stage, by every stakeholder. Instead of asking us to check boxes, it asks us to think. It asks us to identify what is critical to quality before designing the trial, not after the audit. It replaces the language of “errors” (i.e., procedural failures) with “harms and hazards” (i.e., risks to humans), a shift that is, at its core, one of moral reasoning.

Those are not the same. The fact that we spent decades treating them as the same thing is precisely the critical thinking failure that ICH E6(R3) is attempting to correct.

Critical-to-Quality (CtQ) factors (i.e., those elements that directly influence participant protection and the reliability of outcomes) must now be identified proactively, not reactively. This is Quality by Design, and QbD is, at its philosophical core, a systems-thinking mandate. You must think about the end before you begin. You must imagine the failure modes before they materialize. You must reason forward and backward through the trial simultaneously.

Watney, when he realizes he is stranded on Mars, does not start with Day 1. He starts with the endpoint—how long can he survive, and how many days does he need to bridge?—and he works backward to determine what Day 1 and every day thereafter must accomplish. His mind moves in both directions at once. This is the critical thinking posture that E6(R3) is, in regulatory language, trying to mandate.

The Inventory: Assessing What You Actually Have

One of the most profound moments in The Martian is the inventory.

Before Watney attempts a single solution, before he grows the first potato or burns the first milliliter of hydrazine, he takes stock. He counts everything. He refuses to operate from assumption about what he has or what he needs. He is, in the most literal sense, doing a gap analysis, and he is doing it honestly, without optimism, without the softening of inconvenient numbers.

This is the hardest critical thinking skill in drug development. Not the analysis. Not the problem-solving. The honest inventory.

The honest inventory is the one that shows you that your Phase I data is not as clean as it looked in the top-line readout. It is the one that reveals that your patient population in the Phase II protocol does not actually reflect the population in which you expect the drug to work. It is the one that surfaces the fact that your CRO partner has been masking site performance issues behind aggregated metrics, and that three of your top-enrolling sites are actually generating data that will not survive scrutiny.

Seven critical management issues cause clinical trial failures, according to research that surveyed seventeen industry experts: chaotic patient recruitment, lack of experience choosing and monitoring partners, protocol infeasibility, low data quality, serious adverse events, portfolio complexity, and incorrect market assessment. Each of these can be identified before it becomes a crisis if someone is willing to do the honest inventory before the trial begins, and at every inflection point throughout.

The honest inventory is an act of survival, and it is what keeps you alive on Mars long enough to be rescued.

The Paradox: Optimism as Epistemology

The thing about Watney that makes him not a cautionary tale, but an inspiration is this: he is catastrophically, aggressively, even annoyingly optimistic. Not because he does not understand how bad the situation is—he understands exactly how dire the situation is, in perfect mathematical detail—but because he has decided that optimism is the strategy.

Choosing to believe the next problem is solvable is what keeps Watney moving forward instead of giving up. This cognitive commitment to possibility enables continued function under conditions that would, without that commitment, produce paralysis.

Critical thinking in drug development is sometimes misunderstood as a practice of skepticism: the raising of objections, the identification of flaws, the demolition of assumptions. And it is all of those things. But it is also the capacity to hold both the honest inventory and the commitment to possibility simultaneously. The critical thinker who sees only obstacles is as useless as the one who sees none.

The best drug development teams are the ones that have cultivated this paradox. They are rigorous without being paralyzed. They are skeptical without being nihilistic. They ask hard questions and then get to work on the answers. They do what Watney does: they make the plan, they execute the plan, they expect the plan to go sideways, and they adapt.

The Collaboration at the Heart of Success

Watney does not survive Mars alone.

The novel is told in his voice, mostly first-person, intimate, funny, terrifying. He is alone on the page for long stretches. But his survival is ultimately an act of radical, improbable, multi-continental collaboration: NASA engineers that work in shifts, a Chinese space agency that contributes a rocket and sacrifices a mission, a crew that turns around in a risky slingshot move from Earth. Every one of them bringing a different piece of expertise to a problem that no single mind could solve.

Drug development is this collaboration, conducted at scale, across decades, across disciplines so specialized that they sometimes speak different languages even when they are in the same room. The critical thinking challenge is collective. It is the challenge of maintaining intellectual rigor across the seams of an organization, across the handoffs between functions and between CRO and sponsor, between discovery and development, between the bench scientist and the biostatistician and the patient advocate.

Multidisciplinary review is one of the most powerful mitigating strategies against cognitive bias in pharmaceutical R&D. Genuine intellectual diversity disrupts groupthink and introduces perspective. And this disruptive question often comes in the simplest of forms: why?

Watney’s “why” is always structural: why will this not work? It is the question that precedes every solution.

Writing the Log: Structured Thinking as Survival Practice

Watney survives, in part, because he writes.

Every day. Every problem. Every solution, partial or complete. He keeps a log, yes, because it is protocol, but also because the act of articulating a problem forces a clarity that thinking alone cannot achieve. Writing externalizes the assumptions. It makes visible the logic chains that the mind would otherwise run in the background, unexamined. It creates an artifact that can be challenged, revised, and improved.

The dual-process theory of cognition (i.e., System 1 and System 2) tells us that slow, deliberate, analytical thinking requires effort, and that effort is most reliably sustained when it is supported by external structure. The written protocol, the prospective risk assessment, the documented critical-to-quality determination: these are the cognitive scaffolding that force System 2 to do its work before System 1’s confident, fast, intuition-driven conclusions calcify into organizational assumptions.

ICH E6(R3) is, among other things, a mandate to write the log. The risk assessment, the quality management system, the acceptable ranges, the proactive identification of CtQ factors: all of it is a structured requirement to externalize the thinking that, in previous eras of drug development, happened informally in someone’s head and was never challenged.

The discipline is the point. The documentation is the thinking made visible, made accountable, made available for the kind of critical scrutiny that saved Mark Watney’s life and that might save the programs that would otherwise die in Phase II, unremarked.

The Uncomfortable Future

Data suggests that between 45% and 60% of new U.S. clinical trial sites close within a year of opening. Clinical development success rates have fallen to all-time lows. The “valley of death” between preclinical and clinical development swallows approximately 90% of drug candidates. As AI, with tremendous promise and genuine excitement, is increasingly deployed in drug discovery, the early evidence suggests that the failure modes are not being solved; they are being amplified, because AI models trained on incomplete or biased data cannot resolve fundamental biological uncertainty. The thinking is the bottleneck.

AI, applied to drug development, is only as good as the humans who define the problem correctly, structure the question properly, and know how to interrogate the output. The same cognitive biases that distort human judgment will distort the prompts, the training data, the model selection, and the interpretation of results unless the critical thinking infrastructure is already in place to challenge them.

Watney would not have survived if he had turned his calculations over to a black box and trusted the output. He survived because he understood the calculations. He understood the assumptions. He knew which variables were uncertain. He knew, at every step, what he did not know, and he built his plans around that knowledge.

The field is in dire need of this level of thinking. We require more humans who can do what Watney does: hold complexity without simplifying it, move through uncertainty without pretending it away, and relentlessly ask the question, “Does this actually make sense?”

You, Now

The critical thinking skills that drug development needs are not exotic. They are not the exclusive property of brilliant scientists or credentialed statisticians. They are, at their core, the skills of any rigorous mind in any domain: the willingness to interrogate assumptions, the discipline to think systematically, the courage to surface the inconvenient question, the intellectual humility to recognize the limits of one’s own certainty.

They are also skills that can be learned. They are practices. They are habits of mind that can be built, deliberately, through the same iterative approach that Watney applies to every problem on Mars: assess, hypothesize, test, revise, repeat.

Ask whether the data means what the slide says it means. Discover which assumptions are load-bearing. Build teams of cognitive diversity. Document the reasoning and the decision. And when the plan goes sideways, because it will, resist the temptation to patch the visible failure without examining the thinking that produced it.

Be the scientist who does the honest inventory.

Be the operations leader who asks why.

Be the person in the room who will not let the assumption pass unchallenged.

Be the kind of critical thinker who will survive.

Watney survived on Mars using chemistry, improvisation, and will. The field of drug development is full of equally impossible problems with equally available solutions if we can learn to think about them clearly, systematically, and without the distorting influence of what we wish were true.

In clinical development, we still worship the “hero” project manager (i.e., the lone expert who can solve anything, rescue any timeline, and charm any stakeholder). In reality, complex trials look a lot less like a lone genius at a desk and a lot more like Ocean’s Eleven: a carefully assembled crew of specialists whose differences, not similarities, make success possible.

When you watch Ocean’s Eleven, you are not simply seeing one brilliant thief carry the con from end to end. You are watching a leader (Danny) build and orchestrate a team with distinct skills, temperaments, and ways of seeing risk. That is precisely what remarkable clinical project leaders do when they design and lead trial delivery teams.

The Ocean’s Eleven model of a project team

In Ocean’s Eleven, Danny does not pick the best people he knows or the best of those available to him. He picks the right people for a specific, complicated job. Each person fills a different gap in capability and perspective. Translating that into a clinical trial context is surprisingly straightforward.

Think of a high‑performing project team as having at least these archetypes:

• The Architect (Danny Ocean) – This is the project leader who holds the integrated picture in his or her head. This person translates protocol, contract, and operational reality into a coherent plan and knows how all the moving parts connect.

• The Planner (Rusty, the right hand) – The person who can break vision into steps, build realistic timelines, and quietly anticipate “what must be true” for each milestone to happen on time.

• The Fixer (Basher, the explosives expert) – The specialist you call when something breaks: database issues, vendor failures, recruitment stalls. This person does not own the whole trial, but he or she is lethal in a crisis.

• The Chameleon (Linus, the rookie con) – The adaptable team member who moves between worlds: sponsors, sites, vendors, internal functions. This is a person who listens well, gathers informal intel, and often notices early warning signs in relationships.

• The Sentinel (Livingston, the tech/surveillance expert) – The data‑obsessed person who watches dashboards and metrics with almost suspicious focus, spotting deviations long before they are politically visible.

• The Challenger (Saul, the one who’s seen it all) – The person willing to say, “That will not work,” or “We are underestimating that risk,” even when the room wants optimism. This person creates constructive friction that prevents groupthink.

Most clinical project teams are accidentally assembled. They are the people who had availability, not the people intentionally selected to create this mix. The Ocean’s Eleven mindset says: decide what kinds of brains and behaviors you need before you decide which names go on the team sheet.

Why homogeneous teams fail complex trials

If Danny built a crew of eleven Dannys, the heist would fail. Everyone would be charming, everyone would be “strategic,” and no one would be crawling through the ventilation ducts or tuning the surveillance feed. Clinical trials are no different.

Homogeneous teams, often made up of people who “work the same way as I do”, tend to:

• Miss blind spots, because no one is wired to challenge the group’s assumptions about feasibility, timelines, or site burden.

• Over‑optimize one dimension, such as documentation or relationship management, while neglecting others like enrollment strategy, data quality, or change impact.

• Struggle under stress, because everyone responds to pressure similarly; there is no stabilizing presence when things go sideways, nor an internal “challenger” to push for a rethink.

By contrast, cognitive diversity means the team does not simply have different functions; it also has different ways of seeing time, risk, conflict, and opportunity. This is the difference between “we all know this will work” and “three of us think it will work, one of us is worried about sites but not speaking up, and one of us thinks the data plan will buckle under protocol changes.” You want that tension before first patient in.

How great PMs deliberately build an Ocean’s Eleven–style team

Most project leaders inherit a team. But remarkable project leaders behave as if they are casting a heist crew: they look at their lineup and ask, “Who is missing?”

Here are three practical moves:

1. Map your current cast of characters
   Instead of starting with titles, start with roles of thinking. Ask of each team member:

   • Are they more architect, planner, fixer, chameleon, sentinel, or challenger?

   • Where do they naturally gravitate—relationships, process, data, or problem‑solving?

   Capture this in a one‑page “team map.” When you see five planners and no challenger, you have predicted 50% of your future surprises.

2. Recruit to fill cognitive gaps, not just capacity gaps
   When you need “another body,” pause and ask: what type of brain would change this team’s performance the most?

   • If your team is strong on empathy and sponsor relationship but weak on early risk identification, assign a sentinel.

   • If you have brilliant technical SMEs who avoid conflict, look for someone comfortable challenging assumptions, even if their clinical background is modest.

3. Explicitly name and legitimize each role
   On Ocean’s crew, everyone knows why they are there. In project teams, people often do not. As a leader, say each person’s purpose out loud:

   • “I rely on you to be the one who tells us when our optimism is unjustified.”

   • “You are the person I want to hear from first when the data looks ‘off,’ even if no one else is worried yet.”
     This creates permission for people to lean into their natural strengths instead of conforming to an unspoken mold of “good team member = agreeable and quiet.”

Leading the crew: psychological safety and constructive friction

An Ocean’s Eleven–style team only works because Danny and Rusty can hold tension without breaking trust. People challenge plans, crack jokes, and push back—but they still move as a unit. In clinical project leadership, the equivalent is psychological safety: the shared belief that it is safe to speak up, make a mistake, or disagree in front of the group.

What this looks like in practice:

• The challenges are invited, not tolerated. You set the standard: “If you see something that worries you, your responsibility is to say it in this meeting, not after.”

• Conflict is about the work, not the person. You model language such as “I see the risk differently” instead of “You are being negative.”

• Credit is shared; accountability is clear. When milestones are hit, the whole crew gets recognition; when issues arise, there is clarity about who owns which response, so people do not scramble or deflect.

Without that skeleton, adding cognitive diversity just looks like dysfunction: loud disagreements, unvoiced resentment, stalled decisions. With it, diversity becomes a force multiplier; each person’s different vantage point becomes part of an integrated view instead of a competing narrative.

A simple “team audit”

If you want to move your current trial team closer to Ocean’s Eleven, you can start with a 30‑minute audit and a few targeted conversations.

1. Sketch your archetypes
   Draw a quick grid with your six roles—architect, planner, fixer, chameleon, sentinel, challenger—down one side and your team members across the top. Mark where each person naturally fits. Note where you have empty cells or obvious clustering.

2. Identify your top two gaps
   Maybe you have no challenger and no sentinel. Or you lack a true fixer who can deep‑dive when a vendor or site is failing. Decide which two gaps are most likely to hurt delivery in the next 6–12 months.

3. Take one concrete action per gap

   • For a missing sentinel, formalize monitoring responsibilities for a data‑inclined team member and give them explicit authority to identify and flag concerns early.

   • For a missing challenger, recruit someone you trust to play that role in governance forums even if they sit outside the formal project team.

4. Communicate the “crew concept” to your team
   You do not have to mention Ocean’s Eleven by name—or you can. Explain that you value different thinking styles and that you are intentionally building a team where disagreement is a feature.

By thinking like Danny Ocean, you stop asking, “Do I have enough people to manage this project?” and start asking, “Do I have enough different ways of seeing this trial?” That change in thinking designates the shift from staffing a project to designing a team, and it is one of the hallmarks of a remarkable project leader.
